Brake problem!

Done the 312s conversion a year ago, with pads and discs all round at the same time. Recently had a remap from shark (liking it alot). Bit now there is an issue with brakes.

1st press it seems fine, 2nd and 3rd it stiffens up as if you were doing it when the engines off. Need to really put pressure to get some braking force down.

A friend said it could be the master cylinder or the 'rubber johnny' is gone. Need to get a rubber kit? I have no clue which bit he means nor do I know if this will solve the problem. Was planning to take a long trip soon so would like to know if its an easy fix and if its still ok to drive..

I know on Leons there's a "known problem" with some of the vacuum pipes leading up the right hand side of the engine as you look into the bay. Could be perished/split and leaking vacuum from there?

Thanks for the input, I dont really know how to check vacuum pipes to see if they're leaking, what should I look for?

Update:

Ok so after some testing I have found it was grinding (after initial press of pedal) on the both the rear brakes and not the front ones. I don't understand the system but is there two master cylinder/servo things (one for front pair one for back?)?

Has the rear one gone?

OR is it something to do with lubricating pins/calipers properly?

OR is it something to do with the hand brake?

What checks can I do to determine the fault? and possibly fix it.

mot is coming up soon and would ideal to get it sorted before then, Thanks for the help..!
